How to choose an AI agency in Australia

5 November 2026, 5 min read

Choosing an AI agency is hard when everyone promises the same thing. The useful differences show up when you ask specific questions.

Consultant, agency or freelancer?

  • An AI consultant helps you decide what to do and in what order. Useful when you aren’t sure where to start.
  • An AI agency plans and builds the solution, and may support it afterwards. Useful when you want one team responsible for the result.
  • A freelancer can be a good choice for a small, clearly defined job. Check what happens if they become unavailable.

Many providers do more than one of these. What matters is that someone is clearly responsible for the outcome.

Questions to ask before you sign

  1. What problem would you start with, and why? A good answer refers to your business, not a product.
  2. How will we measure success? Look for measures such as response time, hours saved or leads captured.
  3. Who will actually do the work? Ask who you’ll talk to each week.
  4. Which models and tools would you use? They should be able to explain the choice and what happens if a better option appears.
  5. Where will our data go? Ask which services process it, where it’s stored and whether it’s used to train models.
  6. What happens when the AI gets something wrong? There should be limits on what it can do and a clear path to a person.
  7. Who owns what you build? Check the code, prompts, accounts and data. You should be able to move on without starting again.
  8. What will it cost to run? Model usage, hosting, monitoring and support can continue after launch.

Warning signs

  • Guaranteed results or rankings before they understand your business.
  • A solution proposed before they’ve asked about the problem.
  • Case studies with big numbers and no way to check them.
  • Vague answers about data and security.
  • Accounts set up in their name, leaving you unable to access your own system.
  • No plan for what happens after launch.

Start small

A small first project tells you more than any sales meeting. Choose something that can go live quickly and be measured. If it works, you have a result and a partner you trust. If it doesn’t, you’ve found out cheaply.

Fixed price or hourly?

A fixed price suits a clearly defined scope and gives you certainty. Hourly work can suit early exploration, but agree on a cap. Either way, ask what’s included and what counts as a change.
